An equivalent form of my question is: are the matrices that satisfy $A^*A+B^*B = A A^*+B B^*=1$ the only extreme points of the set of pairs $(A,B)$ such that $\max(\|A^*A+B^*B\|,\|A A^*+B B^*\|)\leq 1$ ?

Could it be the whole convex set of pairs $(A,B)$ such that $\max(\|A^*A+B^*B\|,\|A A^*+B B^*\|)\leq 1$ ? Or do you already know that it is smaller?
